Assess: Procurement Assessment & Spend Analysis

Assess establishes where your organization stands and where value is trapped. The S2V Compass turns spend, contracts, suppliers, processes and data into an evidence-backed opportunity portfolio.

What's included

Procurement maturity assessment

A structured baseline of how procurement operates today, from policy and governance to category management, supplier management and technology, placed on a maturity path from transactional to enterprise value.

Spend opportunity assessment

Spend analyzed by supplier, category, business unit and contract to identify consolidation, pricing, demand and leakage opportunities. Each finding is tied back to the underlying transactions.

Contract and supplier assessment

A review of key agreements, renewal dates, pricing mechanisms, terms and supplier performance, so the organization knows which relationships carry value, risk or leverage.

Organizational capability assessment

An evaluation of the procurement team's skills, roles, structure and stakeholder relationships against what the business needs procurement to deliver.

Technology and AI readiness

A review of the procurement technology stack, how well it is adopted and where AI could realistically help once the data and workflows can support it.

Data readiness assessment

An inventory of where spend, invoice and contract data lives, how it is accessed and whether it can be reliably joined. It ends with a clear decision on whether foundation work is needed.

Procurement journey mapping

Interviews with the people who actually do the work, mapping how requests, approvals, purchases, invoices and contracts move through the organization and where matching breaks down.

Benchmarking

Comparison of practices, processes and commercial terms against relevant peers and market norms to separate structural gaps from normal variation.

What it is

Assess is the first capability in the S2V Value System. It answers a simple question that most organizations cannot answer with confidence: where does procurement stand today, and where is value being left on the table?

The work is organized around the S2V Compass. It brings together spend, invoices, contracts, suppliers, stakeholder interviews, process diagnostics, maturity and data readiness into one view. The output is not a list of generic best practices. It is an evidence-backed opportunity portfolio, with each opportunity traced to the transactions, agreements or process gaps behind it.

Assess is the Potential stage of the Value Acceleration Framework. It discovers and quantifies what is possible so leadership can decide what deserves resources, instead of committing to a sourcing agenda based on assumptions.

When organizations need it

  • A new CFO, CPO or COO mandate. New leadership needs a fact base before committing to targets or restructuring the function.
  • Margin or EBITDA pressure. The business needs to know which cost levers are real and how quickly they can be pulled.
  • A private equity acquisition. Deal teams and portfolio leadership need an early view of procurement value for the 100-day plan.
  • M&A integration. Two supplier bases, two sets of contracts and two ways of buying need to be understood before they are combined.
  • Poor spend visibility. Spend is spread across systems, business units and naming conventions, and no one trusts the totals.
  • Material renewals approaching. Large agreements are coming due and the organization lacks the usage and performance evidence to negotiate well.
  • An AI initiative blocked by data. Tools have been purchased or piloted, but the underlying spend and contract data cannot support them.

How it works

  1. Frame the scope. Agree on the business questions, the spend and categories in scope, and the stakeholders who need to be involved.
  2. Map the journey. Interview the people who request, approve, buy, receive and pay. Document the current process, the systems and repositories in use, the identifiers that link records and where that linkage breaks down.
  3. Inventory data and systems. Catalog spend reports, invoices, contracts, ERP and AP systems and document storage, then decide whether the data is ready for analysis or needs foundation work first.
  4. Analyze spend, contracts and suppliers. Normalize suppliers and categories, connect spend to agreements and renewal dates, and identify consolidation, pricing, compliance and demand opportunities.
  5. Baseline maturity and capability. Assess the operating model, team, governance and technology against the maturity path from transactional to enterprise value.
  6. Build the opportunity portfolio. Consolidate findings into the S2V Compass, with each opportunity described by its evidence, estimated range, feasibility and dependencies. This hands off directly to the Priority stage.

Where AI and data fit

AI accelerates the assessment. It does not replace judgment. The S2V Spend Intelligence Agent supports the Potential stage by ingesting spend data, normalizing suppliers and categories, flagging patterns and anomalies, and generating opportunity hypotheses for an advisor to test. That shortens the path from raw extract to a credible first view.

What the agent does not do is declare savings, run sourcing events or decide what to pursue. Every hypothesis is reviewed by an S2V advisor and tied back to source records before it appears in a client deliverable.

Data readiness comes first. AI applied to unreliable data produces confident-looking errors. If supplier identifiers do not match across systems, contracts cannot be linked to invoices or categories are inconsistent, the assessment says so plainly. Any foundation work required, such as canonical supplier keys, extraction routines, normalization and repeatable refreshes, is scoped separately so the cost and effort are visible up front.

Outcomes we target

  • A trusted fact base — spend, contracts and suppliers connected into one view leadership can rely on.
  • An evidence-backed opportunity portfolio — each opportunity traced to the transactions, agreements or process gaps behind it.
  • A clear maturity baseline — where procurement sits today and what it takes to reach the next level.
  • Renewal and contract visibility — upcoming agreements identified early enough to create leverage.
  • An honest data-readiness decision — a clear view of what can be analyzed now and what foundation work is required.
  • Faster, better decisions — leadership moves from assumptions to a defined starting point for action.

Every result is tracked to realized value — measured in invoices and operating performance, not negotiated estimates.

What you receive

  • S2V Compass assessment and maturity baseline
  • Evidence-backed opportunity portfolio
  • Spend findings tied to source transactions
  • Current-state process and journey map
  • Data-readiness assessment and recommendation
  • Executive readout with recommended next steps

Frequently asked questions

What data do you need to start an assessment?

Typically a twelve to twenty-four month extract of accounts payable or ERP spend, a list of key contracts and renewal dates, and access to the people who manage purchasing and invoices. We work with what exists. Part of the assessment is determining how complete and reliable that data really is.

Our spend data is messy. Is an assessment still worthwhile?

Yes, and it is one of the most common situations we see. The data-readiness work tells you exactly where the gaps are, what can be analyzed with confidence today and what foundation work would be required. If a separate data build is needed, we scope it openly rather than folding it into the assessment.

How is this different from a standard spend analysis?

A spend cube shows where money goes. An S2V assessment connects spend to contracts, suppliers, processes, capability and data, then turns findings into a portfolio of opportunities with evidence behind each one. The goal is a decision about what to pursue, not a report that sits on a shelf.

Do you use AI in the assessment?

Where it helps. AI supports spend classification, supplier normalization and pattern detection, which shortens the time to a first view. Every finding is reviewed by an S2V advisor and traced back to source data before it reaches your leadership team.

What happens after the assessment?

The opportunity portfolio feeds directly into prioritization and the S2V Blueprint under Advise. Some organizations move straight into execution on a small number of clear opportunities while the broader roadmap is developed.
