Execute: Strategic Sourcing, Negotiation & Implementation

Execute turns strategy into implemented results. Through the S2V Accelerator, we run the sourcing, negotiations, transitions and data work that move value from a signed agreement into the business.

What's included

Strategic sourcing

End-to-end sourcing events, from requirements and market analysis through RFx, bid evaluation and supplier selection, run with the business at the table.

Category management

Ongoing management of priority categories against their strategies, covering demand, specifications, supplier mix and commercial terms.

Negotiation

Preparation and leadership of complex supplier negotiations, including fact bases, scenarios, walk-away positions and structured concession plans.

Cost optimization

Targeted cost programs addressing price, demand, specification and process, so savings come from how the business buys as well as what it pays.

Supplier consolidation and transition

Planning and managing the move to a smaller or different supplier base, including transition plans, service continuity and exit of outgoing suppliers.

Contracting support

Commercial input to contract terms, pricing mechanisms, service levels and renewal provisions, working alongside your legal counsel.

Procurement PMO and value realization

A program office that tracks initiatives, owners, milestones and benefits, and confirms that negotiated value shows up in invoices and budgets.

Interim procurement leadership

Hands-on procurement leaders embedded for a defined period to run the function, lead a transformation or cover a leadership gap.

Data-foundation build and connector implementation

Separately scoped work to build canonical keys, extraction routines, normalization, a landing zone and repeatable data connectors so analysis and AI can run on reliable data.

What it is

Execute is where the roadmap becomes results. Many procurement engagements end with recommendations, and many sourcing programs end at contract signature. S2V treats both as midpoints. An agreement is not the finish line. Value has to be implemented, adopted by the business and confirmed in the numbers.

The work runs through the S2V Accelerator, the execution approach that brings sourcing, negotiation, category management, supplier transitions, governance and program management under one discipline. Where client data is not ready to support ongoing analysis, Execute also covers the foundation build and connectors needed to make it reliable.

Execute is the Performance stage of the Value Acceleration Framework. Its output is implemented initiatives and changed buying behavior, measured against a baseline agreed before the work begins.

Engagements take several shapes. Some are defined projects, such as a sourcing event for a single category or the renegotiation of a major agreement. Others are implementation programs spanning many initiatives, embedded execution alongside the client team or interim leadership of the procurement function itself. In each case your people are involved in the work, so the capability to repeat it stays inside the organization.

When organizations need it

  • Major renewals coming due. Large agreements need a fact base, alternatives and a negotiation plan well before notice periods close.
  • Margin or cost pressure. Leadership needs savings that reach the income statement, not just the savings tracker.
  • A fragmented supplier base. Too many suppliers for the same goods and services dilute leverage and add management overhead.
  • Weak supplier performance. Service failures or poor responsiveness require a structured renegotiation or transition.
  • PE value creation or M&A integration. The value plan is approved and now has to be delivered on a fixed timeline.
  • A procurement leadership gap. The function needs experienced leadership while a permanent hire is found.
  • Unreliable data blocking analysis. Spend and contract data must be rebuilt before dashboards or AI can be trusted.

How it works

  1. Mobilize the program. Set up the PMO, confirm initiative owners, agree on baselines and measurement methods with finance, and establish governance.
  2. Prepare the fact base. Build requirements, usage and spend evidence, market intelligence and supplier profiles for each initiative.
  3. Source and negotiate. Run competitive events or direct negotiations with clear scenarios, targets and walk-away positions, keeping stakeholders, risk and legal involved throughout.
  4. Contract and transition. Support commercial terms alongside counsel, then plan and manage supplier onboarding, transitions and exits without disrupting operations.
  5. Implement and drive adoption. Update catalogs, policies, approvals and processes so the business actually buys under the new terms.
  6. Realize and report value. Validate pricing and volumes against invoices, track leakage and report realized value, moving each initiative into the Value stage and S2V Pulse.

Where AI and data fit

AI speeds up the preparation work that makes execution effective. It supports RFx drafting, bid comparison, supplier and market research, contract extraction and negotiation preparation, which gives advisors and client teams more time to spend on judgment and relationships. It does not run sourcing events, conduct negotiations or declare savings. People make those calls, and every output is reviewed before it is used.

When the data is not ready, Execute includes the build. A data-foundation engagement can establish common supplier and contract identifiers, extraction routines, normalization rules, a landing zone, governance and repeatable refresh processes. Connector design follows the lowest-complexity path that meets the need: scheduled reports or secure file delivery first, data-lake connectors next and APIs only when the use case justifies the added cost. Dashboards come after the data reconciles and findings are traceable.

Outcomes we target

  • Negotiated agreements that hold — pricing, service levels and terms that reflect how the business actually buys.
  • Savings confirmed in invoices — value measured against agreed baselines after agreements take effect.
  • Smooth supplier transitions — consolidation and changes delivered without disrupting operations.
  • Changed buying behavior — policies, catalogs and approvals that keep spend on the new terms.
  • Program discipline — a PMO that makes owners, milestones and benefits visible to leadership.
  • A reliable data foundation — connected, repeatable data that supports analysis and AI going forward.

Every result is tracked to realized value — measured in invoices and operating performance, not negotiated estimates.

What you receive

  • Completed sourcing events and negotiated agreements
  • Supplier transition and implementation plans
  • Procurement PMO with initiative and benefit tracking
  • Value realization reporting against invoices
  • Documented data foundation and connectors, where scoped

Frequently asked questions

Do you run negotiations yourselves or advise our team?

Either, and often both. S2V can lead negotiations directly, support your team from behind the table or coach your negotiators through live deals. The right model depends on the stakes, the supplier relationship and how much capability you want your own team to build.

How do you make sure negotiated savings are actually realized?

Through the PMO and value realization process. Each initiative has an owner, a baseline and a measurement method agreed with finance. We check pricing and volumes against actual invoices after the agreement takes effect, and flag leakage when it appears.

Do you provide legal review of contracts?

No. S2V stays on the commercial side, covering pricing, service levels, commercial terms and negotiation strategy. Legal advice and contract drafting remain with your in-house or outside counsel, and we work closely with them throughout.

Why is data-foundation work scoped separately?

Because its size depends on the state of your systems and cannot be known in advance. Rather than hide an unknown data project inside a fixed-fee pilot, we scope it on its own terms once the data-readiness assessment shows what is needed.

What does interim procurement leadership involve?

An experienced S2V leader steps into a defined procurement role for a set period, running the team, managing key suppliers and progressing the roadmap. The engagement includes a plan to hand over to a permanent leader or a strengthened internal team.
